Content

On April 10, 2014 it became known of an implementation project of the solution Advanta Oblachnaya a project management system in Komos Group company.

Project Tasks

In holding there were several key problems which became a basis for acceptance by the management of management company of the solution to implement a project management system:

  • complexity of information exchange in the conditions of geographical distribution of the enterprises for the Udmurt Republic and Russia,
  • lack of due level of control over project implementation at the enterprises of holding,
  • insufficient level of communications at discussion of working questions in projects and impossibility of storage of history of their solution.

Lack of the full-fledged management tool caused exceeding of the planned budgets and terms the initiated projects.

The initiative group developed system selection terms. The project management system of holding shall support a corporate portal, electronic document management, the web interface and the chart Ganta, a personal account of the head and functionality of the time management spent by employees for project implementation. The mandatory requirement - availability of the interface in Russian.

Only the Advanta system which was selected from quality of the tool for creation of a corporate system of project management could meet all criteria.

Project Progress

The implementation project proceeded about five months and consisted of several main stages.

The first of them - start of a pilot project in management company lasting 2 weeks, afterwards a system was implemented the staff of the company independently.

Within a pilot project specialists of Advanta Group in a command with the staff of management company of holding conducted examination of project activity of holding and to creation of structure of projects in a system.

Three main types of projects are selected:

  • Organizational projects. Within these projects activities for reorganization of holdings and subholdings are conducted, issues of merges and absorption are discussed.
  • Investment projects. Construction and reconstruction of production premises, hardware upgrade, development and product improvement belong to them.
  • Financial projects. These are the projects intended for constant control of financing of project activity.

During a pilot project decided to start a system on financial projects. Loaded a project template into a system. At initiation of the new project the manager should not paint all tasks - he receives a ready template with the regulated dlitelnost and communications between works on which he implements the project, taking them for directive terms. The project plan is prepared, it was necessary only to fix results, to fill out data and to be engaged directly in project implementation.

The next stage - start of investment projects. During setup of a system created visual reports which help to understand a current status of the project and its data domains.

All initiated projects in holding pass through tenders. Advanta showed efficiency of tenders and the arising economy or an overexpenditure of the planned budget.

Organizational projects are completely designed and brought in a system independently by forces of specialists of Komos Group. Within project data the activity of the company relating to structural conversions is formalized. At this stage the command of Advanta Group was engaged in training of the main personnel and helped with starting new projects.

In implementation process of an implementation project, developed regulations of project activity. At the end of the fifth month of implementation, after removal of all possible questions, the project management system of Advant was brought into operation.

Project Results

In two years work in the Advanta system passed into a stage of the regulated operating activities and became the created process. With system implementation of project management of Advant initiation and project closure managed to be built as process.
