2018: Project management system implementation results
On October 26, 2018 the Advanta company announced system implementation of control and operational identification of deviations in strategic projects of development on Makinsky poultry farm of Aitas KZ holding.
The first stage of poultry farm (further – the Project) was started on September 28, 2018. Here the finished fabrication cycle will be implemented. Within the project about 700 jobs will be open.
Need of increase in control of all blocks of works of projects and operational identification of deviations became the purpose of system implementation of project management.
During the project the following tasks were set:
- Create uniform communication space for all project participants;
- Automate document flow;
- Provide project planning, meetings and meetings;
- Reduce time of heads for studying of the state of affairs on projects;
- Provide control of not project instructions.
Project deliverables for October, 2018:
- The project management system based on the Advanta platform is implemented.
- Setup of templates of projects is made.
- Separate Excel files with plans of tasks is transferred to a system.
- Calendar project schedules are entered: all diagrams on the project are kept in a system, works are accepted, daily and weekly reports form.
- The electronic document management system is implemented: the entering and outgoing correspondence, archive of documents, placement and storage of orders, basic and personnel documentation.
- The diagram of meetings – from weekly/daily, to personal with the head / design institutes / contractors is created. A register of instructions is maintained.
- In a system not project tasks are selected.
- Reports on control of projects and tasks are created.
- Training of the analyst and employees in work in a system is provided.
For October, 2018 for 4 enterprises of Group in a system 25 existing projects, 116 control points, 1,202 tasks in work, 3,355 instructions are traced, 63 users work.
2012: Beginning of system implementation of project management
"Aitas-Group" is the dynamically developing holding consisting of the enterprises of agrarian and processing industry located in the territory of the Republic of Kazakhstan. For expansion of business in the field of poultry farming the company management made the decision on construction of Makinsky poultry farm. Makinsky poultry farm − is the construction project from "zero" large poultry-farming complex with a full stroke of production of cultivation of broilers and processings of meat with a capacity of 50 thousand tons of meat products a year. Project completion is planned for 2018.
Implementation premises
The project of construction of poultry farm was on a planning stage which was conducted in Excel MS. Plan development of the project was separated between several responsible heads. Often there were disagreements between separate project stages, and change of the plan required big labor costs. Discussion of the project was carried out only at weekly meetings, there was no control of observance of plans and terms.
Choosing a Solution
Management of Aitas management company already on start of preparation of the new project made the decision on development of project methodology and simultaneous system implementation of project management. Now the companies entering "Aitas-Group" implement 17 projects. In management company and in Ust-Kamenogorsk poultry farm which is its main link offices of project management are opened.

Implementation
System implementation of project management of Advant was carried out in three weeks. In a system the construction project was in details configured: plans of projects from Excel MS were transferred that allowed to see at once inaccuracies of planning and to eliminate them at the initial stage. In addition, in Advanta the financial circuit of the project which allowed the management to monitor quickly mastering of the budget and a deviation on costs was configured. All project communications were transferred to a system. It allowed to resolve issues in process of their emergence, without waiting for a weekly meeting.

Results of Implementation
Now diagrams of construction of Makinsky poultry farm are kept in the Advanta system. All project participants, including design institutes, contractors are connected, subcontractors – at the moment in a system more than 60 people work. All instructions are put and accepted in Advanta. On the basis of these data daily and weekly reports which help to obtain operational information on the project course form. Work on the entering and outgoing documentation is configured. Further it is going to create archive of documents, to place and store orders, basic and personnel documentation. In a system the diagram of meetings – from weekly and daily prior to personal meetings with the head and design institutes, contractors is kept.
