FG BKS implements the newest control system of IT infrastructure for maintenance of growth of business based on InfraManager ITSM
One of leaders of the Russian market of broker services the BKS Financial group (FG BKS") within the program of increase in efficiency started optimization of IT costs. Expenses on IT assets became one of key focuses of optimization.
FG BKS supports the high rate of carrying out organizational changes, 3000 users are distributed on a wide branch network from 53 branches and 56 agency points in the largest cities of Russia, offices abroad. For the purpose of achievement of an assigned task in so difficult environment approach of accounting of actually incured costs which will allow is implemented:
- receive the mechanism of efficiency evaluation of purchase costs new and service of the existing IT assets;
- increase transparency of expenses on IT for the business directions, with an opportunity to operate not so much with acquisition of IT assets for implementation of business challenges, how many the choice of necessary, full-fledged IT services.
"BKS group has territorially and organizationally the distributed structure. The big freedom of action including in ensuring own IT requirements is provided to some business divisions. It is as a result difficult to estimate efficiency of purchase and operation of IT assets without an additional analytical system" – the CIO of BKS Vyacheslav Korchuganov says.
For the choice of the solution FG BKS carried out the detailed analysis of the domestic market of solutions. Assessment of candidates was made more than by 100 different parameters.
The offer of the InfraManager company implementing projects in the field of setting and automation of ITSM of processes based on own development - the InfraManager ITSM system met the most fully stated requirements.
Presence at the contractor of a pilot project team, not only the understanding basis of IT management, aware methodology but also having skills of carrying out changes of process of accounting was one of the key aspects which defined the choice of the solution.
"The project assumes reengineering of a large number of critical IT processes: management of finance, portfolio management of services, change management, configuration management and service assets and number of operational procedures, - the head of department of methodology, the project manager Alexey Shlepnyov says, - therefore we tried to find not only the solution, but also the experienced specialists having practical experience in the field of implementation of IT processes".
The project consists of several stages. At the moment the pilot project which allowed to be convinced of ample opportunities of adaptation of a system InfraManager and of applicability of techniques of InfraManager company to financial, managerial and technical accounting with preserving of rate of implementation of organizational changes and promotions of the project came to the end.
The basis was formed by the system of technical accounting of IT assets (CMDB). The project team prepared:
- Procedures of management of IT assets and configuration,
- Techniques of modeling of services, creation service resusrnoy and financial and resource models,
- Method of calculation of cost value of services and allocation of costs on business to the directions,
- Instructions for work and all necessary for further training of personnel.
In general, the developed processes of accounting together with the InfraManager ITSM application form the system allowing to collect and support information on the used assets and their communications, current costs. Information is automatically recalculated in cost value of IT services, and then all costs are distributed on business divisions on the basis of the approved rules.
As a result of system implementation heads and customers of IT had an opportunity in real time to estimate a cost structure and lifecycle of IT of assets.
A system will allow them to make management decisions and to receive distribution of IT of costs by business divisions of the company.
The next step in the project is preparation and input a system in trial operation of a system. For this purpose the CMDB model adapts, actions for training of personnel form, procedures of large-scale inventory and consolidation of data in a single system of accounting prepare.
