Content

2015: System implementation of management of contract and internal projects

In 2015 happened the explosive growth of number of projects in the company, and 200-300 participants of a command could not keep about 130 construction projects separately any more. The strategic task – in one solution to develop a uniform source of information for all and to provide awareness of top management on a projects status with necessary quality of data was set. The Advanta system became the tool in which we implemented it, its implementation allowed:
  • 1) receive a common information space and the register of projects with all necessary data;
  • 2) develop the scheduling and network project schedule with a set of key events;
  • 3) receive in the structured type of data on the project budget.


Goal

Creation of the unified information system of project management for support of service business of Rosatom State Corporation abroad.

Tasks

  • Centralize all project information at a precontractual stage and implementation phase.
  • Lead plans of projects to a uniform format.
  • Complete development of a single system of the reporting of the enterprise.
  • Automate collecting of the aggregated indicators and basic reports on projects.
  • In the long term – to create standards of project management for use in all nuclear sector.

Project Results

  • The unified register of projects on repair and service maintenance of the foreign NPPs is implemented.
  • In a system work on commercial projects at a precontractual stage is structured, passports of transactions with calculation of planned profitability automatically form.
  • Based on the Advanta system the CRM circuit is implemented: planning of meetings, control of instructions, maintaining information on partners, formation of a funnel of sales.
  • The report Road map gives information on accomplishment of strategic indicators taking into account all flowing and planned projects till 2025.
  • Within financial accounting the entering / outgoing planned and actual payments and shipments are considered. According to agency agreements payments and outgoing shipments are also reflected.
  • Multiple currency accounting is implemented: calculation with clients is performed in dollars, euro and local currency. Settlings with contractors are reflected in rubles. All summary reporting is prepared in dollars.
  • A system creates the financial forecast on the basis of maintaining payment schedules in a binding to control points of project schedules.

"Rusatom-service" – the company where I met one of the most professional project management teams. Specialists of the company knew that they want to receive from a system – and it in many respects provided a project success. As a result of implementation the Customer received: 1. the planning tool as close as possible to in what employees got used to work; 2. management tool terms and budget of commercial projects; 3. a set of the reporting, including, according to the templates which are earlier admitted to the companies. Especially for the client we developed the instrument of evident submission of the reporting in the form of dashbord which develops actively and used in our many solutions.

The facts about a system

As of December, 2015:

  • 20 active projects, from them 4 large;
  • 225 projects internal and external;
  • 12,220 tasks;
  • 6,550 control points;
  • 220 users.

According to the results of implementation it is possible to speak about complex effect – skills of personnel were improved, all key staff occupied in projects was trained to work in a system, in project management the methodology and positive results appeared. If earlier quickly to collect the budget for all projects would take month, then now unloading of one report takes hour of time, and taking into account approvals and adjustments all process keeps within a week – i.e. it became 4 times faster. Further development of a system assumes improvement of its usability. Two more directions which we will advance it is management of the project of library/archive and the reporting. The reporting is necessary to us in any cuts, and it should be filled with necessary data which need to be visualized beautifully, quickly and well from any devices. For project library we put SharePoint, for the reporting we put PI System which will be integrated with the Advanta system to close the increased level of strategic tasks of the company
