2016: Implementation of the automated control system for activity

Goal

Reduce failures to meet time constraints of projects of an overhaul due to building of a transparent system of informing on a status of repair work under agreements with contractors.

Tasks

  • Build end-to-end process of management of projects of an overhaul with fixing of the personal responsibility for results.
  • Provide formation of up-to-date reporting information based on work of the organization in different cuts.
  • Stabilize project implementation terms, align load of contractors, control terms of execution of works by contractors.
  • Provide control of mastering of money on each house.
  • Create the centralized information warehouse in electronic form, provide formation of up-to-date reporting information in different cuts.

Our company began cooperation with Advanta Consulting in January, 2016. In 9 months of joint work the effective information management system which helps to execute quicker and more qualitatively projects of an overhaul is developed and to automate production processes. A system allows to control at the same time execution of works on more than 1000 objects, electronic document management is organized thanks to what violations of terms of answers to addresses were reduced by 90%. Automation of production processes helped to reduce delays on accomplishment of procedural procedures by 50%. Due to effective information exchange between the staff of Fund and the adjacent organizations losses are eliminated and resources for work improvement are released.

Project Results

  • Processes of management of two types of projects are automated: projects of overhaul and internal organizational projects.
  • The uniform base of apartment houses of the Tver region with indication of technical characteristics of each house is created. In a system all documentation relating to the house coming to fund is available: technical data sheets, acts of technical condition of houses, acts of differentiation of balance sheet accessory, expert opinions on elevators, etc.
  • The municipal short-term plans of major repairs integrating everyone on 200-400 houses form and traced.
  • A register of minutes of general meetings of owners of apartment houses is maintained.
  • The house accounting of the made major repairs is carried out, financial calculations on each house with detailed breakdown by the amounts of the closed works in agreements and to acts of the performed works of KS-2 are monitored.
  • The summary reporting under accomplishment of municipal short-term plans and standard forms of the reporting for the organization of municipal control is prepared.
  • In a document flow circuit for 1.5 years of system operation 50,000 documents are processed.
  • The register of electronic auctions with links to external marketplace is available to contractors.
  • In an information system 70% of staff of Fund, the staff of the supervising ministry and GZhI regularly work.
  • Access to a system to all municipal entities of the Tver region regarding the houses located in their territory is organized.
  • The system of motivation of employees is implemented, the general and individual performance indicators are traced.

Cooperation with Advanta Consulting allows our company to increase continuously performance and to improve business processes. It is especially relevant in the conditions of preserving of the existing rates of annual double increase in volumes of an overhaul. So at the second stage of upgrade of a system we configured a circuit Finance. We execute integration with other information systems and we configure "dashborda" on the main activities. We are going to continue further cooperation for increase in efficiency of our company and the regional system of an overhaul in general.

The project for Fund was remarkable the fact that the Customer himself with great interest was engaged in modeling of a system. Joint efforts made setup of guidance loops by projects of overhaul of houses and document managements, implementation of regular processes on updating of the projects given about the course. As a result a system allows to see a relevant picture on all projects, to increase efficiency of data acquisition and to structure approach to management. In general, it helped the Client to build the transparent procedure of project management of overhauls of houses in the region.

The facts about a system

As of January, 2016:

  • 1500 projects are traced in a system;
  • up to 20 tasks in projects (we also use reference books);
  • 80 users;
  • 2 types of projects: contract projects of an overhaul and internal organizational projects.
