Content

2017: System implementation of project management and loading of the equipment

As it became known, in May, 2017 on TITs ZHT the project management system and loading of the equipment is created.

Annually the center implements a number of the projects connected with tests of cars and elements of railway of infrastructure, researches of durability of parts and certification of quality.

Project Objective

The purpose of the company is by 2020:

  • Expand the list of tests
  • Increase turnover of the company due to quality improvement of planning and control of projects

Tasks

  • Create the uniform tool and information space for work of a project team
  • Reduce time for preparation of reports
  • Reduce the number of the projects which are implemented with violation of planned dates
  • Unload the working schedule of the CEO for high-quality control of projects and the solution of strategic tasks
  • Solve a problem of deficit of a service life and implement the instrument of optimization of its loading
  • Create the tool for management of labor input of projects

Tests – the direction quite dynamic, and here is very difficult to live according to a certain plan. Our plans change constantly, supplemented, and the project management system of Advant helps us to make planning process by more controlled. We have a reporting system thanks to which we can see everything in one window. But we did not finish process of filling of a system yet. So far in it the limited circle of participants, generally heads of departments, directors and administrators works. We are going to train other employees and to connect according to plan to a system. Respectively to speak about some significant and measurable results so far very much early. We are at a stage of transformation and on the way to achievement of goals. On those projects which we already entered into the system and it is about 70-80% of a portfolio, we received more transparent monitoring system and estimates of completion dates of projects. Looking at reports or diagrams of the chart Ganta, we can see the movement of the project – as far as it results according to the planned terms where we are at an implementation stage where we deviate. We can have the finger on the pulse, and it is already certain success for us.

Project Results

  • The main types of projects are defined, the structure of a portfolio is organized
  • The control technique on control points is applied. The schedule is configured and automatic collecting of the fact on execution of control points is started
  • Reports on a project portfolio are configured
  • The mechanism of control of tasks with weekly collecting of the statuses is implemented
  • Control of orders of the CEO is implemented

The main task of the company is management of loading of the equipment and personnel. This tool was also implemented at the Customer based on the Advanta platform. A large number of the projects and tasks implemented by a team of the Customer at the same time and lack of a uniform field for interaction, hindered the achievement of effective objectives. With system implementation the command had a communication environment, an information warehouse on projects, and the management has an instrument of control and management of loading of resources. The project was carried out to a short time – 3 months from problem definition before start of a system in operation. All company, and is professionals of the different directions – from engineers to the CEO – actively participated in implementation.

In the second half of 2017 we are going to implement in a system the financial module and a guidance loop labor costs to understand a share of employee occupation or, speaking to financial language, a share of wage fund in project implementation. To the companies only planning implementation, I would advise to estimate as far as the company itself is ready to these changes, and first of all, people who make key decisions. Because without their will to achieve product introduction it is impracticable. And it should be not just "I want" because it is fashionable but because it is really necessary for the organization, and will help it to be more mobile, flexible, to reach transparency of activity and improvement of business processes
