2021: Results of the project on training of competence center
On January 25, 2021 it became known that in the summer of 2020 Rosbank and GlowByte completed the joint project on training of competence center of Process mining: the command of Rosbank in a month went a way from the first steps to Celonis Execution Management System before formation of measures for process optimization based on the first analysis.
As it was explained, now in an arsenal of the direction of process management there is a modern tool of a research of processes. Approach to training and deployment of the Central Committee as to the project provided to a command fast and sure start.
In 2019 in bank made the decision on implementation of Process Mining for a research and process optimization. On analysis results of the market of software Celonis was selected. The tool automatically recovers the card of process by data about its course in information systems and provides to the user the interface for the detailed analysis and control of process.
The functionality of Celonis allows to automate also a considerable part of the analysis, thanks to artificial intelligence and machine learning: for example, to find the most labor-intensive or most frequent scenarios of process, or to compare process to a standard and to display the potential reasons of deviations – Celonis does it automatically.
The last development of Celonis - the Execution Management System platform – for management of all aspects of the project on optimization of their operational efficiency, including the analysis of processes, strategy development of their optimization, accomplishment of actions in a system for elimination of inefficiencies and automation.
The competence center of Process mining in Rosbank was naturally created in the direction of process management – in division which directly is responsible for the culture of process optimization of bank.
The main tools of the analysis of processes were Excel and Power BI, emergence of Celonis in an arsenal of the direction changed approach to the analysis and a possibility of a command.
Any competence center always needs some time for immersion in technology and an operating time of experience to the moment when the solution begins to show results. Reduction of this time so as far as it is possible became a project objective.
As much as possible to accelerate adaptation of Process mining in bank, the decision to involve experience of GlowByte company which is a certified partner of Celonis company was made.
Consultants of the Process Intelligence GlowByte direction and experts of the Central Committee of Rosbank jointly created the training program according to requirements and problems of a command.
It was important to integrate as soon as possible the updated functionality into daily practice – and for this purpose not only to gain all necessary basic knowledge about methodology of maintaining the analysis in process mining and skill of use of the tool, but also to get the first practical experience.
Selected one of key business processes of bank – process of corporate crediting – and constructed training as the full project in the analysis. Because of a pandemic it was necessary to correct a format and to provide trainings by video conference that did not prevent to work in detail all planned program and to carefully investigate process.
The cycle from five school days and a number of workshops was built so that to combine transfer of the theory, acquaintance to functionality, working off of practical skills in Celonis and the analysis of process. Between school days both commands worked on the analysis of process, experts of the Central Committee asked questions and always the GlowByte commands got a first line support.
Training began with acquaintance to bases, qualifications of process and the purposes of the analysis, data preparation and preset tuning of a system – and even before project completion underwent the first discussions of analysis results with owners of process and the first steps on its optimization were implemented.
It is possible to select two key project deliverables:
- first of all, the command of the direction of process management got necessary skills and experience for the independent analysis of processes in Celonis and could declare itself as about already created competence center of Process mining.
- secondly, during the analysis of process of crediting received answers to questions which faced owners of process and configured operations reports with important KPI – now business can independently trace deviations in control points of process and involve the Central Committee in search of their reasons. For example, the requests which are delayed on different process steps became one of attention focuses on analysis results – now are known
- the reasons of such delays it is also possible to trace quickly them directly in Celonis.
The fast start of the Central Committee provided the speed of adaptation of technology in the company: already for the first quarter after project completion the number of successfully analyzed processes grew to five, the popularity of approach grows and demand from owners of business processes forms.
