The rapid growth of the company and the development of new markets required the top management to develop management approaches accordingly. The need to implement ambitious strategic plans puts forward increased requirements for organization, monitoring and decision-making rules both for individual projects and for the portfolio as a whole. In July 2022, it becomes impossible to spend a lot of time collecting information about the state of the projects being implemented. Moreover, it is impractical to make decisions based only on actual data, without taking into account forecasts and risks, and to overlook part of the projects, albeit small, but participating in the implementation of the company's strategic goals.

In March 2022, it was decided to begin deploying a corporate project activity system with the parallel implementation of a project management information system. As a result of the analysis of the Russian market of suppliers of comprehensive project management services, the choice was stopped at Advanta Consulting. It offers an approach based on the system model of the PRAXIS project (PRoekt kAK SIStheme): it does not require revolutionary changes and is smoothly integrated into the existing control system.

In April 2022, the ISUP was deployed on the servers of SGMK JSC and its configuration began. Eight types of customized projects have been highlighted and approved. The life cycle of projects with decision points at the budget committee level is defined. You have set up contours for managing dates, orders, and finances. Several pilot projects have been identified, on the basis of which the work with project information has been debugged. Reporting necessary for project management and monitoring has been developed. Two sessions were held for top management and project managers, dedicated to acquaintance with the standard of project activity. A complete register of projects of companies included in the holding of JSC SGMK has been compiled. Training for ISMS users has been conducted. In August-September 2022, it is planned to start the entire portfolio of projects in the information system and launch a mechanism for continuous improvement of project management. By the end of 2022, integration with the 1C information system will be configured and a number of routine processes will be automated.

The positive result of the implementation of the project on the deployment of the corporate system of project activities is provided not only by real support from the top management of the company, but also by a high-quality organization of the project itself from the customer and the contractor. From the very beginning of the implementation, the project is managed at Advanta ISMS with the active participation of the joint project team. An additional important factor was the preliminary training of employees of the Project Office of SMMC JSC in the course of system administration.
