2022: How to create an ecosystem of product management from idea to result based on the Russian IT solution for project management

The main processes of IEK GROUP project management are recorded in the regulatory and methodological documentation: the Regulation on project management and project bonus, procedures and instructions have been developed.
Previously, process support was carried out in the project management system based on the MS Project + SharePoint bundle. In it, project participants conducted calendar and network planning, distributed resources, and stored document archives. Communications were carried out in Outlook, reports were formed by uploading data from the ISMS to MDS and exporting them to Excel.
Why we decided to change the project management system and model:
- An aggressive external environment that requires high-speed change management and adaptability of approaches to the implementation of certain tasks.
- Increase of Customer's demand for the offered product.
- Changes to the proposed product - previously it was a simple physical product, now they are complex complex solutions.
- With the growth of the company and the number of projects being implemented, the existing IT solution has ceased to cope with the tasks set.
The company's management needed top-level control over the implementation of the project portfolio and a tool to increase project productivity - to cover more projects with the same resources. Having considered several options for IT systems, the customer preferred the Russian platform for managing ADVANTA projects.

What was done during the implementation of the ADVANTA implementation project:
- An audit of the company's existing project management processes was carried out, bottlenecks were identified, tasks were identified that would close the system and the company's output.
- A comprehensive IT solution is configured that includes large contours: the main components of project management, the financial management module and resources.
- All projects and users are brought into the system (more than 400).
What results were achieved:
- Based on the ADVANTA platform, a unified system for managing the development and launch of new products. The stage of idea generation is regulated, the end-to-end process of product creation is established - from idea to result.
- The IT solution provides support for two approaches - project and product.
- Automated reporting. The time for preparing reports was reduced by an order of magnitude - from several days to several minutes.
- Configured dashboards (control panels) for top management. Data on the status and status of individual projects and on the portfolio as a whole are available to the company's management at any time.
- The system stores all regulatory and methodological documents on project management. Our own knowledge base on project management has been formed and is constantly being updated.
According to the customer's feedback, with the implementation of the system only during the project initiation stage, 79% of the time spent by the project manager was saved.
