2022: Borealis Production and Distribution Center Automation

Norebo is a fishing holding company in Russia. As of December 2022, it includes fishing enterprises in the North-West of Russia and the Far East, trading enterprises, as well as fish processing factories and a cargo terminal with freezer warehouses and mooring lines.
The total area of the complex is more than 30,000 m2, the area of production and warehouse premises is more than 13,000 m2. The average output is more than 400 tons per month. Processing, repackaging and storage of frozen products are carried out here.
Given the dynamics of business development, we are faced with the fact that the infrastructure has ceased to keep up with growing production volumes. It became necessary to optimize processes, improve productivity in all areas and automate the decision-making process by employees, reducing the human factor. Starting from these tasks, it was decided to interconnect the two systems WMS and MES and carry out comprehensive automation, said Alexander Denisenko Norebo's information technology director. |
The main emphasis in the project was to ensure the uniform passage through the existing areas of the entire material flow from the moment of receipt of raw materials to the shipment of finished products to the client. To do this, it was necessary to closely work out the integration of the two MES and WMS systems in order to ensure operational control of the end-to-end process, timely movement of raw materials between sites, issuance of tasks and unmistakable execution of tasks at sites.
Also, within the framework of the project, the task of preserving not only the cold, but also the weight chain, which the company implements, was solved.
The project was carried out according to the LogistiX Optimal method, which reduces implementation costs and project risks, and also closely involves customer employees in the process. The first stage of work was the formalization of warehouse technological business processes, as a result of which the customer received a holistic picture of processes even before automation.
According to Alexander Denisenko, in the first week they reached regulatory indicators, in the 6 months since the introduction of WMS, productivity has increased by 2 times, while it was possible to free up about 20% areas of buffer zones.
LEAD WMS and LEAD MES implementation results:
- Stopped scheduling orders in manual chaotic mode. Now tasks are queued, which are implemented in a given sequence
- Received visual monitoring of the activities of each employee
- Through tight integration, MES and WMS have ensured control, accounting and management of all operations to the level of employee action
- Predictability in terms of resources
- Organized a single dispatching between sites, eliminated fragmentation of production, reduced the use of buffer volumes
