As reported, up to this point, the organization did not have a unified project management information system. Planning of training projects was carried out in various software products. Project work was monitored by administrators in MS Project. Data collection and reporting was carried out manually and took quite a long time.

Once a month information , the project summary was transferred to the project office to prepare the final report to the Rector. The data to finance was uploaded from 1C and summarized in tables. Excel The leadership of the Academy could not see in real time the overall picture with the current status of projects, including international. Accordingly, it was quite difficult to manage the finances and timing of projects, which means expanding the portfolio of educational programs.

The leadership of the Academy needed a single tool that would optimize the transparency of project management, monitor the implementation of work at different stages of project implementation, and form operational and reliable reporting on projects to make effective management decisions.

Initially, the system was tasked with automating project management processes. But we set a more global goal for it - optimizing the effectiveness of project activities and the ability to manage business online. That is, the formation in real time of a picture of the implementation of all projects for leaders of all levels. And this is resource management, business processes, and all activities, in general.

Importantly, the system should have a built-in API and provide integration with other operating systems of the organization. All these requirements were fully met by the ADVANTA project management information system. Ultimately, she was chosen by the top management of the Academy from several systems with similar functionality.

We decided on the ADVANTA system for a number of factors. The system is quite easy to use, customizable for our tasks without programming and contains all the functions we need.

Implementation objectives and objectives:

  • Optimization of efficiency and transparency of project management;
  • Setting up tools for collecting data on projects taking into account the procedures in force at the Academy;
  • Transfer schedules from MS Project and financial data from 1C.
  • Automate reporting processes for management, including financial reporting.

The implementation project was implemented by ADVANTA specialists together with the customer's team in several stages for about a year. First, the main components of project management were set up - a project register, a single repository of project documentation, project document flow with basic processes for developing and coordinating documents. A unified working environment has been created to discuss issues and exchange information between project participants.

As part of the next stage, the system has set up a framework for project financial management, prepared dashboards (information panels) by project status and task status of project components.

The system was put into operation 3 months after the start of the project. The customer carried out the final phases of implementation on his own - he set up the system for projects for training personnel of foreign nuclear power plants and providing information and consulting services.

Implementation results:

  • On the basis of the ADVANTA platform, a unified project management system of the Academy has been created.
  • Functional management contours were implemented: portfolios and programs, project register, content and timing, status reports and escalation of problems, finance and budget.
  • Control method for control points is applied. A clear control of the stages of projects by all participants has been established.
  • Graphics from MS Project and financial data for 5 years for 15 components are imported into the system.
  • A unified structure for storing information on project types has been formed.
  • Reporting on the status of activities, tasks, individual components and the project as a whole, budget execution is set up. Labor and time for preparing reports decreased by 3-5 times - from several days to several minutes.
  • A project dashboard has been prepared summarizing information on the status of work and budget execution.
  • You have set up reports to track variances that occur during project implementation.
  • System administrators and key users were trained.
  • ADVANTA was integrated with other existing information systems of the Academy.

The Customer notes that the implementation of the ISUP made it possible to optimize the processes of project management of the Academy and provided management with up-to-date information on the status of project work.

In October 2020, the leadership of the Center for Information Systems for Training Support, one of the leading divisions of the Rosatom Technical Academy, addressed ADVANTA Group on the implementation of the project management system.

2018: Course on digital transformation of major business processes

In 2018, the leadership of the Academy took a course towards the digital transformation of the main business processes. The first stage of the transformation was the creation of a project office, methodology and uniform project management standards. The next natural step is to automate processes for the main types of projects implemented in the educational institution:

  • an investment development project, the purpose of which is to launch an integrated export product "Training of nuclear infrastructure personnel, personnel of contractors, operating personnel of nuclear power plants built abroad according to Russian projects";
  • foreign NPP personnel training projects (including pre-contract training);
  • projects for the provision of information and consulting services (projects lasting from a month to a year).
