The plant for the production of food "Junior" from ObninskKaluga region summed up the results of the implementation of the national project "Labor productivity." The operator of the national project was the Regional Competence Center (RCC), operating on the basis of the Kaluga Region Business Development Agency, which announced this on December 14, 2023.
Since 2010, Junior LLC has been producing dairy preservation and fish and seafood processing products. Deliveries are carried out to large federal retail chains, regional wholesale and small wholesale enterprises. As a pilot project, the flow of production and packaging of frozen fish semi-finished products (cutlets) was chosen. The goals of the pilot flow of steel: a 53% reduction in the time of processes, a 30% decrease in reserves, an increase in production by 1 person per hour - by 59%. All employees were involved in the improvement process - both production workers and the company's office. A system of primary improvements and mentoring was launched. The production planning process has been revised. The entire company has implemented a system for submitting proposals and a system for the effective organization of the 5S workspace. Improvements have been implemented in terms of equipment handling. A plan has been developed to replicate lean tools to all areas.
In addition to financial results, team formation is very important for us. Thanks to the implementation of this project, we have a close-knit team with change leaders. It was very important for us to change the thinking of the staff, to identify hidden intellectual reserves. RCC specialists really "infected" employees with ideas of lean production, everyone got involved. If we take the reference packing area - we doubled the production and did not invest anything financially - we simply rearranged the equipment and redistributed operations on the site. The working group of the enterprise, together with experts from the Regional Competence Center (RCC) of the Kaluga Region, for nine months of work on the project, managed to increase labor productivity and production volumes. The economic effect of the events amounted to 60,982,453 rubles. 17 employees were trained in lean production. Taking into account the fact that the company employs 200 people, this is a fairly significant contribution to the development of personnel. Since October, the company has appeared an instructor in lean production (UPS) - these are employees of the enterprise who have passed the selection, training and certification according to the programs of the FCC.
Junior is a growing company, so our main task was not only to increase productivity, but above all to change the production culture. We formed a team of like-minded people at the plant, identified goals and development plans for 3 years - all this is the basis for continuous improvements and growth in the efficiency of the enterprise. During the "Diagnostics and Planning" stage, problems were identified in the packaging area.
For three months of work at the reference site, it was possible to revise the production planning processes, rebalance operations in the flow and implement targeted storage in intermediate and inter-operational warehouses.
We see the involvement of each division of the enterprise. The main goal for ourselves is to improve efficiency, economic indicators, and improve working conditions. As of October 2023, production per person per hour is almost 30 kilograms against 18.5 kg before the start of events (+ 59%). The number of stocks in the stream decreased and the time spent on production of products was halved.
All employees are involved in the improvement process - both production workers and company management. The system of primary training and mentoring was launched. At the next stage, "Implementation" we plan to introduce a system for submitting racialized proposals, a system for effective organization of the work space 5S throughout the enterprise. We will develop a plan for the replication of lean tools to all areas.
