2022: Advanta Project Management System Implementation Results
On January 27, 2022, Aeroflot announced the results of the implementation of the Advanta project management system.
According to the company, in 2019, ADVANTA Group began implementing a corporate project management system for the Aeroflot Group. The functional customer of the project was the management of the airline's Project Management Department.
To implement these projects, as part of the strategy developed until 2028, the company introduced:
- Enterprise Standard (STO IT 30.13), which regulates all stages of the life cycle of IT projects - from the initiation of an idea to the commissioning of a project;
- Project office providing project managers with methodological support and monitoring the progress of IT projects and initiatives.
Despite the availability of regulations, project documents and reports were prepared by project team participants in different formats and with different quality. Top managers had to spend a lot of time and resources collecting information on individual projects and the entire portfolio.
The company's management needed a tool to automate IT project management processes and support decision-making in initiatives. After considering many options, the customer preferred an IT solution based on the ADVANTA platform according to a number of criteria:
- Functionality - the ability to automate complex business processes and flexibility within agreed and previously adopted regulations and methodologies
- Ability to develop functionality and scale to other divisions of the company
- Domestic development
- Ability to integrate with related software
- Ready to adapt and refine the platform to meet implementation project objectives
The goals were to implement the system:
- Support IT project and initiative decision-making processes:
- Provide guidance on the information needed for decision-making
- Provide project participants with a single set of rules, methods and tools
- Automate reporting and data collection to monitor investments allocated to projects
- Monitor the effectiveness of initiatives and return on investment in IT projects
- Coordinate the actions of several departments of the IT block of the company
During the implementation project:
- A comprehensive IT solution has been set up, which includes large circuits - the main components of project management, and the financial management module.
- The system is adapted to the processes of the accepted standard, which cannot be changed.
- Customer requirements for the system are taken into account: user actions are performed in one click/without pressing the buttons.
- The IT solution is integrated with existing airline systems (Active Directory, JIRA, SAP ERP). Integration with the SED was also carried out, ensuring the timely transfer of events about the receipt of documents to the system.
- Adaptation of the platform took place due to settings and trigger notifications. The project involves 150 automated scenarios that allow you to lead the user on the project management process using expert tips.
Examples of functions implemented in the system:
- Support the IT project management process by notifying the user of how to proceed in the system
- Automatically populate an initiative or project card
- Upload presentations and reports from the system to PDF
- Automate document generation from the system
- Automatic creation and completion of test points in the system by events from the SED
- Send initiative to project office for review
- Automatically create a task and assign a performer
- Automatic identification of responsible IT, RP, stakeholders
- Block schedule from changes
Instrumental support of project management processes was implemented on the basis of the domestic platform ADVANTA - an automated information system for supporting the implementation of initiatives and projects (AISPRI). This is a system that is used by all stakeholders - business customers, project office employees, project managers and project participants. Accordingly, project managers receive status reports from it, and corporate bodies receive a summary of project activities. During the project automated:
- 15 IT project management processes that provide seamless project management and lead the user through the process from and to.
- project budget. An end-to-end financial process has been established: the budget is automatically formed from the system and compared with the fact from other related IT systems, there is a possibility of forecasting.
- Investment Program Implementation Reports/Post-Project Monitoring. The time of top managers to receive a consolidated report on projects and programs has decreased.
- Adoption of model decisions involving several units. The process of adopting initiatives at all stages of the life cycle, from the idea to the final implementation of the project, has accelerated.
- Current methodological documents are posted in the system, which reduced the load of the project office on methodological support of users.
- More than 250 users were trained, the number of clicks and routine operations in the system was reduced to a minimum.
- ADVANTA is successfully integrated into the current IT landscape of the airline, without disturbing the balance.
In a large-scale project that lasted 2 years, the ADVANTA Group of Companies managed to apply updated solutions and expand the functionality of the platform. The project confirmed and optimized the adaptability and flexibility of the ADVANTA platform, which can support any project management standards. Even the basic functionality of the system has closed most of the customer's tasks.
ADVANTA acted as a general contractor that combined the tasks and efforts of several contractors to create the optimal solution for the realization of the client's goals.
In favor of using the ADVANTA platform on the project, its Russian "roots" played. The system is developed taking into account the domestic experience of project management of large corporations and successfully replaces Western solutions, less adaptive and more expensive.
Based on the results of the project, a comprehensive solution was formed to automate the processes of IT project management for scaling to IT departments of large companies.
