JSC MPO Concern — Gidropribor is head enterprise of the integrated structure into which enter: JSC Dvigatel Plant, JSC Uralelement, JSC Scientific Research Institute Morteplotekhniki, JSC Dagdiesel Plant, JSC Elektrotyaga.
The project is implemented in JSC Dvigatel Plant (St. Petersburg) and affected all services of the plant. Project scale: 10000 man-hours, 100 automated jobs.
At the time of start of the project at the plant there was an automated system of own development on the outdated Oracle 8.0 platform, in a system account of structures of products and technology processes was kept. The development team broke up a few years ago, a system did not develop, the necessary functionality for production accounting and planning was absent.
Goals and Objectives
The project was necessary for increase in efficiency of the automated processes of preparation and production management, decrease in technical risks of their information support.
These objectives were achieved at the expense of the solution during the project of the following tasks:
- Transition to the modern hardware-software platform;
- Quality improvement, reliability and completeness of design-technology data;
- Providing conditions for decrease in overproduction and stocks in work in progress;
- Transition to the automated nomenclature planning, synchronous for all production divisions, providing accomplishment of orders to the set term;
- Automation of production accounting with the minimum delay between the actual execution of works and their reflection in electronic accounting.
The used products
During the project the complex of programs of ASCON company consisting of the following software products is implemented:
- KOMPAS-3D — an automated design engineering system;
- VERTICAL — an automated design engineering system of technology processes;
- PILOT: PLM — electronic archive and an electronic document management system of design and technology documentation;
- GULF STREAM is a production management system.
Systems with which integration is performed
- 1C the Enterprise — own configuration;
- 1C Salary and personnel management;
- System of production accounting of own development;
The software package of ASCON solves problems of business process automation, executed within primary activity of the plant, such as production and preparation of production.
What processes are automated
- Management of development and technical preparation of production;
- Management of the main production;
- Purchase management (supply);
- Sales management (sale);
- Planning and strategic management;
- Performance management and performance of the organization;
- Data management and their integration.
Main stages of the project
At the first stage examination of processes of the enterprise, report generation with the description "was conducted as is" and "as will be", then the working schedule on the project is made: sequence of implementation of subsystems and blocks of works on each of them.
Serial-to-parallel works on each block were performed:
- Development of technical solutions and test programs;
- Development of subsystems;
- Acceptance of subsystems according to the test program;
- Development of instructions for users on roles;
- User training;
- Trial operation of subsystems and elimination of notes;
- Transfer to commercial operation (scaling).
A common information space due to integration of the implemented and existing automated systems was as a result created.
Project Results
The implemented complex provides:
- design of parts and assembly units;
- creation and management of products of structures;
- development and management of design documentation;
- development and management of technology documentation;
- order management on production;
- production planning of finished goods;
- formation and management of unique production specifications for each delivery lot of a product in the order;
- formation of the main production plan with loading assessment on resources, critical for the Plant;
- calculation of planned dates of start and production for each kit of parts and assembly units for each workshop, for the technology transactions which are subject to accomplishment;
- formation of nomenclature plans to workshops for month, quarter;
- formation of dresses on execution of works;
- formation of delivery notes on movement of semi-finished products and finished goods on route production, to warehouses;
- accounting and scheduling of process of manufacture of kits of parts and assembly units by orders, stages of delivery, workshops, technology transactions;
- inventory control of ready parts and products;
- control of accomplishment of plans and planned dates of execution of works.
The complex of software products is used in all divisions planned to automation in mode 8/5/365.
The project mentioned an extensive range of problems of automation of the enterprise:
- upgrade of IT of infrastructure;
- implementation of the CAD tools;
- implementation of PDM of a data management system about products, creation of uniform reference books (units of change, materials and ranges, technical transactions, the equipment, tool);
- united in a common information space with a production management system and with the financial accounting systems.
"One of the main project risks consisted in possible increase in terms of the project in connection with inefficient implementation of organizational and technical actions. In practice this risk was shown in two cases: in need of carrying out large volume of project works in addition to the main work of specialists (for example, mass check of the technology processes imported to a PDM system; primary inventory of a warehouse) and at approval of project documents", - say in Ascon.
According to the results of the project the recommendation for reduction of risk – to plan possible time delays, to use mechanisms of escalation of problems was made.
