As part of the service, a new role of the Customer Success Manager has appeared in Sberbank. He is part of the sales team, but his main KPI is not directly related to sales. The main criterion of his work is the growth of the client's business, and the main function is to be an expert and project manager for digital transformation in the client's project. At the same time, it is important that the client always remains the owner, head of digital transformation, Dmitry Trofimov emphasized.

As of February 2023, 11 DTaaS teams cover the entire territory of the country, ensuring the availability of the service to all Sberbank customers. These teams have about 100 customer success managers, and each CDTO team is headed by a professional with an IT background, there are business intelligence teams that help you correctly build client paths and processes, prepare business requirements and terms of reference. In total, more than 500 projects have already been implemented with Clients.

The main requests with which customers come:

• implement sales digitalization;
• build corporate governance;
• deal with architecture, ERP core, monolithic systems;
• build digital production;
• build seamless digital processes and analytics;
• correctly build a digital strategy so that in the future there are no problems with import substitution, scaling, etc.

Specifically for working on digital transformation projects, a methodology was developed according to which Sberbank teams work. It includes five steps:

1. awareness of the idea of ​ ​ digital transformation;
2. develop a strategy;
3. carry out reengineering of processes and organizational structure;
4. design, develop and launch digital solutions;
5. implementation, support and development of solutions.
   
   

Within the framework of DTaaS, Sberbank is developing a partner program in which developers, integrators, solution providers are participating - more than 130 companies. The client chooses a partner himself, including the expert assessment of Sberbank, and the companies participating in the partner program get access to projects of digital transformation of Sberbank clients. Sberbank plans to develop lines of partner solutions by integrating fintech services into solutions.

Dmitry Trofimov stressed the importance of preparing the launch of digital transformation in the company. To do this, you need to train the team. Sberbank Corporate University provides a large number of courses and materials, as well as several full-fledged educational programs.
