TAdviser: RPA и BPM Day 2025

On April 23 To Moscow TAdviser , he held a conference on robotization, process management and BPM platforms. The speakers talked about the advantages and disadvantages of robotization according to the technology RPA in comparison with classical development, about successful cases, including with the transition to a completely import-independent technological stack. Here they paid a lot of attention to the management of business processes, low-cost and nucode technologies.

The conference was attended by representatives of such organizations as Rusagro Technologies, Bashinformsvyaz, Fix Price, Alabuga Development, DIT of Moscow, Coral Travel, BorisHof, Avito, Wildberries, St. Petersburg International Commodity Exchange, Hyundai Motor CIS, Ayyl Bank.

The event was moderated by Julia Wagner, Vice President for Operations, Association of Business Process Management Professionals (ABPMP Russia), who also made a presentation at the conference.

Anastasia Polyanskaya listed the stages of using low-cost programming - from idea to product operation:

  1. Idea - prototyping to test hypotheses, getting feedback.
  2. Product development - release of an easy MVP (without code and integrations), analysis to make decisions about changes in the product, mature request for product development.
  3. Operation - analysis, contacts with customers, flexibility due to extended rights to manage the service without development, easy refinement.

The speaker also spoke about successful automation cases based on the BPMSoft platform. More than thirty processes have already been automated, for example, audits, a number of legal, personnel and IT processes. Now the developed modules are being reused. Unified tools, unified methodology, common metrics, unified licenses have appeared. The cost of development decreased by 20% due to a reduction in labor costs. The time for routine operations was also reduced - up to 8 hours per employee per week. In general, it was possible to increase the transparency of the company's processes.

Ekaterina Kushnirova, head of the IT team, X5 Group, proposed to present system management of business processes as a pyramid consisting of four components.

  1. Pinnacle - achievement of strategic goals. Mandatory association of processes with strategy.
  2. The second layer on top is KPI tracking and monitoring . Measurability and transparency are important here.
  3. Third layer - continuous improvement ("kaizen"), lean production, methodology "Six Sigma."
  4. Pyramid basis - compliance with standards, compliance with regulatory requirements.

The speaker emphasized the decisive role of the team leader in the formation of the process architecture, and also listed Western BPM products and their Russian counterparts, outlined practical steps to building a business process architecture.

You need to create a process map, that is, develop a diagram of the current state and the target. It will be necessary to appoint owners, determine their responsibility and integrate with KPIs, linking processes with key indicators. Start PDCA improvement cycle (Plan-Do-Check-Act). The last step is automation, phased implementation of technological solutions. In the final part of his report, the speaker recommended starting small. She emphasized the benefit of creating a "100-day plan" and developing a corporate process management culture combined with project management.

To begin with, she explained exactly how the process approach is understood here. These are processes that are uniquely defined and agreed upon by all stakeholders. Sber Leasing acquired the PIX system in order to use it as a process knowledge base for analysts and architects. Now the company is actively developing this product. During the 3rd-4th quarter of last year, all data here was transferred from Confluence to PIX. Until the end of this year, it is planned to completely switch to a new system, with the abandonment of Confluence. Today, following the implementation of the process approach, one hundred percent of changes to the company's information systems are accompanied by business requirements.

Julia Wagner, ABPMP Russia, in her report presented a review of the 25-year evolution of attitudes towards business process management (BPM). She identified three basic components of BPM. The three whales here are management methodology, information technology as a management basis (BPMS, iBPMS) and implementation of BPM projects.

According to the speaker, following the results of the 25-year development, a whole professional BPM community appeared - ABPMP Russia. The standard "Process Management Specialist" has been created. The certificates "Process Architect," "Process Analyst" and a number of others are issued.

For a long time there have been disputes around the definition of what a business process is in general, "Yulia Wagner recalled. - And now process thinking, process development has become the basis of doing business. There was a demand for process management specialists, and process architecture began to be integrated into the enterprise architecture.

The speaker emphasized that in line with digital transformation, processes are a source of added value. In addition, she considered differences in BPMS, iBPMS, and RPA. Thus, BPMS means the automation of interconnected processes in order to create a system. iBPMS is a set of tools for performing tasks and processes. RPA serves to automate tasks, works within the framework of existing processes.

In the context of sanctions, the departure of Western vendors, the speaker stated that so far Russian BPM solutions have not caught up with Western systems in terms of maturity.

But now we will give robots... Or not?

The experience of robotization was shared by Elena Sukhova, head of the center for robotization of business processes from BCS, a brokerage company for retail investors. She made the following recommendations when implementing the RPA. The main thing is to get rid of inflated expectations and thoughts in the spirit: "but now we will give robots, reduce the staff, and robots themselves will do everything."

The correct choice of the pilot project is very important, because you need a suitable process with a proven algorithm. It is worth selecting the information systems often used in processes. Performers should be not only experienced, but also interested in success.

Next, you need to analyze robotic processes and communicate with everyone involved in the process: the methodology, the performer, the owner. Before robotizing a process, it needs to be optimized. It is useful to decompose the process into value-bearing steps in order to optimally approach the creation of individual robots.

In order to submit applications to the courts for the issuance of judicial acts and executive documents, Mosenergosbyt has created five robots that track deadlines, check status, form electronic forms and send the necessary to the court by e-mail or through the portal.

To search for a payment order to pay the state duty and monitor the direction of the application for return, another robot works. It is launched on schedule, it is used by several divisions of the company. The third use case is checking the fact of initiation of enforcement proceedings on the portal of the Federal Union of Industrialists and Entrepreneurs of Russia.

The effects of robotization obtained over four years have been calculated. More than 18 thousand hours of working time of lawyers "are removed from the routine," and the savings on consumables amounted to about 1.5 million rubles.

Dmitry Manin, head of 1C and RPA, Alfa Capital, shared the practice of creating robots in the management company. There are many tasks for which the company uses robots. This includes exporting bank statements from the Client-Bank system, as well as from brokers, and moving files between directories in accordance with the rules.

Robots are also needed to process (parse) data. They are engaged in extracting information from files, generating summary analytical reports based on processed data, distributing generated reports and related information by e-mail.

The effect of robots - 600 million rubles

Oleg Tikhomirov, head of RPA, VTB, noted that the active phase of robotization began at the bank in 2019. The speaker shared the success of robotizing processes, and also spoke about a large-scale migration project from uiPath to the domestic PRIMO platform. Migration took place in 2024. Together with the vendor, a large revision of the Russian solution was carried out - 171 changes were made.

Robotization is a targeted tool for quick solutions for any digitalization task. This is exactly what the speaker thinks. RPA technology is useful where you need to close breaks in systems that are in active targeted automation. It can work as a temporary solution for systems for which targeted automation is planned over the horizon of one to two years. RPA is applicable, among other things, to non-target systems.

Oleg Tikhomirov outlined the success and scale of robotization of processes in the bank. There are 171 processes robotic here. Robots are used by employees of 48 departments and 27 departments. 7 information systems are involved in robotization. The audit confirmed the effectiveness and demand for robots in the bank. The effect achieved is 600 million rubles.

Tatyana Levina, coordinator of the RPA Central Committee, project portfolio administrator, Yuri Proskurin, head of the RPA Central Committee, and Vladimir Shpakov, chief specialist of the workflow and archive organization department, spoke about the practice of civil development in the company. All three speakers are representatives of Gazpromtrans, a subsidiary of Gazprom, which provides all cargo transportation by rail.

Each of the approaches has its pros and cons, but there is a common one - robots are a prototype for standard automation, "Tatyana Levina emphasized.

She shared the criteria for choosing an RPA platform. A good product successfully passes testing at the stage of studying the platform, corresponds to the parameters of import substitution, occupies a leading position in the market. In addition, the presence of machine vision and nucode technologies will not be superfluous in it.

Gazpromtrans chose the ROBIN platform, which it deployed in 2022. It is characteristic that difficult cases were immediately taken for robotization, despite the recommendations given by other speakers. Usually, at the initial stage, it is advised to choose simple processes that would immediately recoup all the costs of the platform.

In 2024, 43 robots were created within ROBIN. Tatyana Levina explained that for the successful introduction and development of robotization, the popularization of technology, as well as training and motivation of employees, is important.

Vladimir Shpakov became one of the first civilian developers in the company. The first robot was created by him to automate the comparison of two large tables with data on time accounting for more than 600 employees. This work takes a little more than an hour from the created robot, and before the employee spent two working days a month on the same actions.

The speaker also outlined the secrets of the success of civil development. The platform as a nookod solution shows itself well in solving automation problems by employees from business. This is a tool to improve the operational efficiency of personnel.

Training can be carried out even without interruption from production. To do this, you need a competence center that will ensure development and methodological support. And another important thing to forget is motivation. There must be both leadership support and a whole motivation system.

The following speakers also spoke together: Anna Dubrovskaya, head of the group for predicting promotional activities and evaluating customer service, and Elisha Kiryanov, manager for the development of promotional planning and integration with clients. Both are representatives of the Baltika company.

The speakers emphasized the importance of compliance with information security requirements and made recommendations on what to pay attention to when fulfilling these requirements. It is worth introducing uniform assembly standards for all developers, analyzing code vulnerabilities, tracking versions.

The permissions of the robot technical account must be properly optimized. It is necessary to provide isolation of both the executive server from the external environment and the test environment from the productive one. The risks of affecting the company's servers must be minimized.

There is only one criterion - money

Evgeny Vinokurov, head of software robot platform development practice, Gazprom Neft, noted that the company has been engaged in robotization since 2018. First, the western RPA platform was used here, and now - PRIMO. A total of 140 robots have already been created.

Creating one robot takes, on average, up to four months - depending on its complexity. The total financial effect of robotization exceeds 2 billion rubles. This result was achieved, first of all, by reducing time costs.

There is also one competitor for us - traditional automation, but only if it is cheaper and faster.

Evgeny Vinokurov outlined the value of using RPA technology and the scope of its effective use, listed some of the robots used in the company. A robot works here on reconciliation acts, on the delivery of tax and statistical reports. There is also a bank statement robot.

Sergey Prokhorov, Deputy General Director, GamePark, complained about the large turnover of personnel in retail, about the severity of the problem of operational efficiency of recruiters. He spoke about how, due to these factors, the company launched AI-Recruiter, that is, a recruiter based on artificial intelligence. The integrator was Prime Finance.

An AI recruiter creates a vacancy on a personnel resource on a simple script, listing duties, requirements, wishes. The program itself places a vacancy, studies responses, selects the best people for interview. She draws up an interview plan, his concept and even holds the first meeting with the candidate on her own! Then he selects the three most suitable candidates, with whom a living person, a personnel officer, is talking.

The results after three months of using the system look good. It was possible to 4 times reduce the time spent on the selection of a candidate for vacancies. The use of internal resources for recruitment decreased by 74% and the turnover of line personnel decreased by 38%, while the quality of these personnel, on the contrary, increased. The company even refused the services of agencies to recruit new employees.

The right path or a dead end?

Mikhail Kirilenko, Head of Project Activities, Puzzle RPA, named five consecutive steps to implement RPA:

  1. Smart selection of processes so that the implementation period does not take more than two weeks.
  2. Business involvement - robotization must go from the inside.
  3. Management from day one. It is necessary to adopt clear rules so that there are fewer incidents and urgent requests in IT.
  4. Gradual implementation and scaling. Implementation is the way, not the jump, IT and infrastructure are being adapted in stages.
  5. Correct platform and implementation partner.

The speaker spoke about the Puzzle RPA platform, which has built-in logging tools, monitoring dashboards. The product allows you to start with creating one robot, and then scale without redesigning the architecture. He summarized his speech as follows: to successfully implement robotization, you need to choose a simple, efficient process, and then involve the customer so that people do less routine.

Passionate employees will advertise the RPA product themselves to colleagues, correctly manage the process without losing motivation, and correctly scale the process. When choosing a platform, it is important to assess the specifics of RPA solutions, assess their strengths and weaknesses, and the cost-effectiveness of use.

Evgeny Ilyukhin, Project Manager, Aeroclub Group of Companies, dedicated his report on the automation of processes related to business trips of employees. Automation was carried out on the basis of a specialized service platform.

The speaker recalled that the trip includes the following stages: issuing an order, approving a budget, receiving travel, transfer, collecting checks, an advance report, signing, bureaucratic procedures.

How do you usually draw up business trips? First, you can do it yourself: take the money on the report, find and buy services. Secondly, through a special agency: write or call during working hours, receive an offer, agree. The third option is using an online contractor. To do this, you need to go to the contractor's service, create and fill out a business trip, find services, receive confirmation, go on a trip, report on the results of the trip.

Especially great difficulties with the registration of business trips arise in large companies with a staff of several thousand employees. In this case, the digitalization of processes becomes useful, which saves about 30% of the travel budget.

Taras Soroka, an independent expert, outlined two ways of robotization in the backophis. Robots can be created by employees of the backofice. The advantages of this approach are in fast start, high adaptability, low entry threshold. But minus one, but significant - in the long term this is a dead end.

The second approach is to create an internal competence center for RPA. Pros are a built-in process of developing and delivering robots to users, manageability and predictability. The downsides - and where without them? - are in the high threshold of entry. In addition, the center requires mature process organization.

Taras Soroka shared the results of a project implemented in one medium-sized bank on the PRIMO platform. Three scenarios for the successful application of RPA were implemented here: registration of the card in the EDMS, verification of counterparties-legal entities by the security service and claim work with individual clients.

The speaker listed the main cost items when introducing the robot. There will be expenses for licenses and servers (they depend on the number of robots), on the salary of employees who create robots. It is worth laying the wage fund for IT specialists involved in supporting robots, as well as business specialists who work with methodology and management, with operational activities related to robots.
